Conrad's machine does not require a villain with a full-time appetite. It requires an accountant whose linen is a vocation, a manager whose one talent is not dying, pilgrims who fire because the bush has been declared a place where firing happens, and a sailor good enough to keep the wreck moving toward the ivory. Each job is reasonable inside its square. The grove, the delay, the heads, and the report live in the gaps between squares. Nobody has to be responsible for the picture.
The manager is the portrait of institutional survival. He inspires neither love nor fear nor respect. He inspires uneasiness. He never takes a risk that can be pinned on him. The climate may do away with Kurtz. An unfortunate accident may keep the steamer down. Later he will call the harvest an unsound method, which means a timing problem, which means the office can still file a readable report. Hollow men do not need ideas. They need process that looks like weather.
Marlow is the uncomfortable remainder. He hates the pilgrims' smoke and the manager's smile and still repairs the cylinders. Clarity without exit is not innocence. It is a more articulate linen. The skill is to stop asking who the monster is and start asking which excellent small job is keeping the grove unofficial. If your competence is the reason the boat still runs, you are already in the crew photograph. Seeing the grove does not get you out of it.
The Central Lesson
Atrocity here is a relay of reasonable jobs. Clean books, triumphant health, hip-fired glory, a readable report, and a sailor who will not scrape bottom: none of them has to want the grove. The manager's uneasiness is the sound of power without a person in it. Delay does the killing he will not sign. Marlow's competence keeps the same errand moving after he has understood it. There is no clean seat on that steamer. The work is to name your square, name what it excludes, and stop treating a narrow excellence as a character reference.

Ask What Your Square Makes Possible
Doing the job well is not the end of the question. Name the adjacent cost that your metrics were designed not to hold. If you cannot point to it, you are still in the accountant's office, protecting concentration.
Treat Delay as a Decision
A sunk boat, a missing rivet, a calendar that never quite delivers: these can be accidents. They can also be how someone lets the climate work. Write down who remains healthy while the urgent person upriver waits.
Do Not Spend Clarity as a Salary
Marlow's seeing does not cancel his steering. If noticing is the thing that lets you stay, you are using perception the way the accountant uses collars. Either change the job or stop calling the awareness a moral position.

Starched in the Grove's Weather
At the Outer Station the chief accountant keeps books in apple-pie order. White linen, snowy trousers, a cravat, hair parted and oiled. Behind him, in the grove, men collapse who were not enemies and not criminals, only shadows of disease and starvation. He cannot have those people coming in here, he says. It would distract him. Kurtz's name first leaves this mouth.
Key Insight:
Excellence inside a defined square is how a grove stays unofficial. The books are not fake. The dying men are not in the books. Partition of attention is the moral technology.

An Unfortunate Accident
Marlow's steamer is sunk at the Central Station. Rivets do not come. The manager speaks of taking advantage of an unfortunate accident. A shed burns and a man is beaten. Pilgrims with long staves wander inside a rotten fence. The wait is not weather. It is how a hollow man rearranges inconvenience until a rival upriver can be left to the climate.
Key Insight:
Delay is a verb with a subject. If supplies never quite arrive, ask who is still healthy while better men break. Process that never completes is often the action someone can deny.
The Climate May Do Away with This
On the bank at dusk the manager and his uncle stroll. They do not like to be dictated to. Kurtz's influence is frightful. The uncle extends a flipper at the forest and says to trust this: the climate may do away with the difficulty. Anything can be done in this country. The danger is in Europe. Here, the manager outlasts them all because he never gets sick.
Key Insight:
Mediocrity in power does not need a crime. It needs a climate, a calendar, and a refusal to be the name on a direct order. Uneasiness is the respect he earns. Love and fear would require a person.

A Glorious Lot of Smoke
Arrows come from the bush. Pilgrims squirt lead from the hip with their eyes shut. Afterward a red-haired man dances: a glorious slaughter. Marlow knows the shots went high and the steam whistle did the work. The helmsman dies at the wheel. They wanted to keep the body hanging about. They had no aim. They had permission.
Key Insight:
The bottom of the hierarchy does not need a theory. It needs a place where firing is allowed. Enthusiasm without competence is still enabling. It turns a protective desperation on the bank into a story of glory on the deck.
The Method Is Unsound
Beside the stretcher the manager sighs on schedule. Kurtz has done more harm than good. Cautiously, that is his principle. The district is closed. The ivory, mostly fossil, must be saved. Marlow will not call it unsound method. No method at all, he murmurs. The manager exults. The brickmaker will make a readable report. Marlow is lumped with Kurtz as unsound. His hour of favour is over.
Key Insight:
The survivor's last job is to write the prodigy's excess as a timing error. If the time was not ripe, the office stays innocent. Naming no method at all is the one sentence the hollow man cannot afford.
Still Useful
Marlow lives in rust and filings while Kurtz lies in the dark. He is the sailor who would not scrape bottom. That competence fetched Kurtz, filled the deck with ivory, and got the manager the affair he wished. Seeing clearly does not take him off the payroll. The pilgrims number him with the dead for choosing the wrong nightmare. He remains the man who can still steer.
Key Insight:
Witness is not a third column next to bystander and enabler. If your skill keeps the machine moving, perception is a comfort you wear while you work. Conrad will not give Marlow clean hands for noticing.
